What is an AI audit? Two meanings, and which one you need
The same name covers two different jobs. One finds where AI would pay off in a business. The other checks an AI system for governance, risk and compliance.
Quick answer: what is an AI audit? A review, and the term covers two different jobs. A business AI audit reviews how a company works and finds where AI would pay off. An AI system audit reviews an AI tool for governance, risk and compliance. Check which one you are being offered before you pay.
The name is shared, which causes real confusion. A business owner who asks "where should we use AI?" and a compliance officer who asks "is this model safe to deploy?" both say they need an AI audit. They need different people, different work and a different result. This guide separates the two.
What is an AI audit in plain terms?
An AI audit is an independent review that ends in written findings. What it reviews depends on who is asking. In one version the subject is the business: its workflows, tools, data and people. In the other version the subject is an AI system that already exists: how it is governed, what risks it carries, and whether it complies with the rules that apply to it.
The shared word comes from financial auditing, where an audit is an independent review against a standard. In an AI audit the standard is either your own goals, in the business version, or a set of rules and controls, in the system version. Knowing which standard applies tells you which audit you are looking at.
What is a business AI audit?
A business AI audit asks where AI would pay off in how a company works, and in what order to act. The firms that publish their method describe similar steps. The UK consultant Lilach Bullock lists seven areas: a workflow map, a data readiness check, a review of overlapping tool spend, a skills check, a risk and compliance pass, a list of quick wins against bigger projects, and a written roadmap. The French firm Tensoria lists a short report, a roadmap, a simplified business case, three to eight prioritised use cases and a scoping sheet for a first pilot.
What these audits have in common:
- check_circleThey map how the work really runs, not how the organisation chart says it does.
- check_circleThey look at the data and the tools that work depends on.
- check_circleThey rank the opportunities instead of listing every idea.
- check_circleThey end in a written plan you can act on, with or without the firm that wrote it.
Our version has five parts: a discovery session, a questionnaire, the process information, an analysis of what should and should not be automated, and a ranking. It ends in one document. The AI audit page sets out the scope.
What is an AI system audit?
An AI system audit reviews AI that is already built or bought. ISACA, the IT audit and governance association, describes its Advanced in AI Audit certification as validating skills to "advise on AI opportunities, assess and mitigate risks, ensure compliance". The certification page lists three exam domains: AI governance and risk, AI operations, and AI auditing tools and techniques.
The questions are different: who owns the risk, are the controls designed and working, does the system comply? It is the work of audit, risk and compliance professionals. AutomAIA does not do this kind of audit.
How do the two kinds of AI audit differ?
| Question | Business AI audit | AI system audit |
|---|---|---|
| The question it answers | Where would AI pay off in how we work? | Is this AI system governed, safe and compliant? |
| What it reviews | Workflows, tools, data, and the time and cost of manual work. | Governance, risk management, operations and the controls around an AI system. |
| Who usually asks | Business owners and operations leaders. | Audit, risk and compliance teams. |
| What you get | A ranked plan and a roadmap. | Findings and an opinion on the controls. |
| Does AutomAIA do it | Yes. | No. |
This table is our summary of the two uses of the term, not a formal standard.
How can you tell which kind of AI audit a firm is selling?
Read the proposal for its vocabulary. This is a rule of thumb from reading published offers, not a standard, and some firms sell both.
- check_circleWords like workflows, time saved, payback, quick wins and roadmap point to a business AI audit.
- check_circleWords like governance, controls, bias testing, model risk and regulation point to an AI system audit.
- check_circleA business audit asks for access to your people and your processes. A system audit asks for access to the AI system, its data and its documentation.
- check_circleA business audit ends with a ranked list of things to do. A system audit ends with findings against a set of requirements.
If the proposal is vague about which one it is, ask. A firm that cannot say whether it is reviewing your business or an AI system has not scoped the work.
Which AI audit do you need?
- check_circleIf your question is where to use AI in your business, you want a business AI audit.
- check_circleIf your question is whether an AI tool you already use is safe and compliant, you want an AI system audit from an audit or compliance specialist.
- check_circleIf you want both, do the business audit first. In our view there is little to assure until you know what you will build.
Before you pay for either, check the scope in writing. For what the business version costs and how to judge a quote, read how much an AI audit costs. To test how ready you are, take the AI readiness assessment.
What does a business AI audit measure?
The output is not an opinion about AI. It is a list of tasks with numbers attached, ranked. The numbers come from:
- check_circleTime per task, and how often it happens.
- check_circleThe cost of that time, using your own hourly cost.
- check_circleErrors and rework: how often something has to be redone.
- check_circleWaiting time: how long work sits before someone picks it up.
- check_circleThe tools involved and where the information lives.
- check_circleWho approves what, and where the handoffs happen.
How is an AI audit different from AI strategy, training or a build?
| Service | What it produces | When you need it |
|---|---|---|
| AI audit | A ranked, costed plan drawn from your real workflows. | You do not know where AI would pay off. |
| AI strategy | A direction for how AI fits the organisation over several years. | You are planning at company level, usually in a larger organisation. |
| AI training | People who can use AI tools well and safely. | The tools exist but your team does not use them well. |
| A build | A working automation. | You already know what to build, or the audit has told you. |
These are our working definitions. Firms use the words loosely.
What is an AI audit not?
- check_circleA software demo. If the plan only works with the auditor's product, be careful.
- check_circleA compliance certificate. That belongs to the AI system audit.
- check_circleA promise of savings. It estimates the return from your own numbers, and estimates can be wrong.
- check_circleAn IT security review of your network.
Do you need an AI audit at all?
A business AI audit pays off when the answer to most of these is yes:
- check_circleRepeated manual work takes a real share of your team's week.
- check_circleYou are not sure which of those tasks AI would fix first.
- check_circleSomeone can decide and act on the plan once it exists.
It is probably not worth it if you already know the one task you want to automate, if the work changes every time, or if nobody has the time to act on a plan. In those cases start smaller, with a single automation or by writing the process down first.
Where does a business AI audit look first?
At the work that repeats and that nobody chose: customer replies and follow-ups, quotes and invoices, data copied between tools, reports built by hand, and handoffs between people. None of it is hard. All of it adds up. The audit puts a time and a cost on each one, then ranks them by how fast a fix pays back. If a fix is not worth building, the plan says so.

Frequently asked questions
What is an AI audit?
An AI audit is a review that ends in written findings. The name covers two jobs. A business AI audit reviews how a company works and finds where AI would pay off. An AI system audit reviews an AI tool for governance, risk and compliance.
Is an AI audit the same as an AI compliance audit?
No. A compliance audit checks an existing AI system against rules and controls. A business AI audit looks at how the company runs and ranks the opportunities for AI. Check which one a firm is offering before you pay.
Do I need an AI audit before I automate something?
Not always. If you already know the exact task, a single custom automation is the shorter path. A business AI audit helps when you do not yet know which of your tasks AI would pay off for, or in what order to fix them.
What does a business AI audit deliver?
At AutomAIA, one written document: findings, a process map, ranked opportunities, an estimated return and an implementation roadmap. Other firms list similar parts, such as a workflow map, a data check and a roadmap with cost per item.
Who can carry out an AI audit?
A business AI audit can be done by a consultant or a firm that understands both your operations and what AI can do. An AI system audit is usually done by audit, risk and compliance professionals.
